The decisions companies make before users encounter the system.

Where trust is built or lost — and why the most important choices happen inside cross-functional meetings, not in the model itself.

When an AI product lands badly, the post-mortem almost always starts in the wrong place. Teams pull up prompts. They interrogate the model. They adjust the temperature, swap providers, argue about fine-tuning. These are the visible artifacts, so they get the attention.

But the decisions that shape whether a system earns trust are made weeks earlier, in rooms the model will never see.

The pre-launch decisions that matter most

The systems I've watched hold up in production all shared something less glamorous than model choice: they had clear answers, agreed across functions, to a handful of unsexy questions.

None of this is technical. All of it is load-bearing.

The model is the last mile. By the time a prompt runs, the hardest decisions have already been made — or skipped.

Why cross-functional ownership is non-negotiable

AI products don't sit neatly inside one function. A support deflection system is part ML, part CX policy, part legal liability. A sales outreach assistant is engineering, brand, and compliance at the same time. The teams I've seen succeed didn't try to flatten this — they structured the decision-making around it.

The pattern looks something like this: a small, named group, meeting before launch, with explicit authority over the gray-area questions. Not a steering committee. Not a Slack channel. A decision body that can say no and mean it.

The cost of skipping this work

The teams that skip these conversations aren't lazy — they're usually just moving fast. But the decisions don't actually get skipped. They get made implicitly, by whoever writes the first prompt, and then inherited by everyone downstream without the ability to question them.

That's the expensive kind of debt. Not technical debt, which a good engineer can unwind. Decision debt — where the assumption is buried so deep nobody remembers it was a choice.

The goal isn't more process. It's fewer orphaned decisions.
